Executive Summary
As Head of Architecture, I led the strategic shift from a reactive, “fire-drill” approach to PCI compliance toward a state of continuous audit readiness. Facing the increased rigour of PCI v4 and significant documentation gaps, I acted as the bridge between compliance, security, and engineering, fostering a culture of shared responsibility. By translating complex regulatory requirements into actionable engineering standards and embedding documentation ownership into the development life cycle, I enabled our teams to align their efforts effectively. Through this collaborative initiative, we achieved the best audit result in the company’s history, transforming compliance from a siloed burden into a repeatable, team-wide practice of engineering hygiene.
The Challenge
The organisation faced significant hurdles in maintaining a robust security posture while balancing aggressive delivery commitments and stringent regulatory oversight:

Heightened Regulatory Risk. With the move to PCI v4, the organisation faced a more rigorous audit landscape. For a fintech firm, failing to meet these standards carries severe business risks—ranging from significant financial penalties to the potential for the FCA to halt trading activities.

The PCI v4 “Step-Change”. The transition to v4 introduced a higher level of scrutiny and a broader scope of technical controls. This shift necessitated a fundamental overhaul of how we documented and managed the Cardholder Data Environment (CDE) under tight time constraints.

Reactive Compliance Culture. Audits were treated as discrete, stressful events, creating significant friction. Because teams lacked visibility into compliance milestones, they struggled to forecast their workloads effectively. This created a recurring “delivery trap” where Product Owners were forced to choose between missing client commitments or deprioritising audit readiness, directly impacting engineering velocity and team morale.

The “Translation” Gap. Compliance requirements were articulated in legal and regulatory language that didn’t resonate with engineering teams. This led to confusion, fragmented ownership, and a lack of urgency in remediation.

Documentation Debt. Gaps existed in architectural visibility, with outdated network and sequence diagrams. The absence of a “source of truth” made it difficult to prove compliance and understand the security implications of system changes.

Lack of Accountability. Because compliance was viewed as a “compliance team” problem, departments struggled to define or accept ownership for controls, leading to bottlenecks during audit preparation.
My Approach
I identified that our compliance obligations and engineering velocity were in conflict, creating a cycle of reactive audit-firefighting. To resolve this, I took the lead in aligning our compliance requirements with our existing engineering governance, working closely with the compliance, security, and project management teams to secure their buy-in and ownership. Through this collaborative approach, I successfully integrated regulatory standards into our daily delivery life cycle, transforming compliance from a ‘departmental burden’ into an intrinsic part of our engineering culture.

Establishing Governance Foundations. I leveraged the existing Architecture Decision Record (ADR) process, which I had implemented the previous year, as our primary governance layer. By formalising the review process within the ADRs, I ensured early security and compliance input on system designs. This created a clear, collaborative bridge between engineering teams and compliance, ensuring that every architectural decision was documented and audit-ready from the outset.

Translation & Ownership. I recognised that engineering teams were often hindered by legalistic compliance language. I worked directly with the CISO, Director of Engineering, and Principal Compliance Officer to rewrite key engineering policies, translating complex regulatory language into clear, actionable standards. By facilitating this “translation,” I empowered department leads to understand their specific requirements, which made it easier to secure their commitment and ownership of the associated controls.

Operationalising Compliance. To ensure sustainability, I collaborated with engineering leadership to integrate audit requirements into the broader software development life cycle. While we prioritised systems within the CDE (Cardholder Data Environment) for the immediate audit, I drove a platform-wide initiative to document all supported features. We established a process where network and sequence diagrams were produced for all systems and formally reviewed every quarter. By working with teams to incorporate these updates into their standard “Definition of Done,” I ensured that audit readiness evolved from a narrow compliance requirement into a culture of comprehensive architectural hygiene across the entire platform.

Strategic Roadmap Alignment. I bridged the gap between product delivery and compliance by ensuring that technical remediation, such as the adoption of advanced encryption practices and Customer Managed Keys (CMKs), was fully visible and prioritised within the quarterly planning process. Crucially, I ensured that the compliance team had active representation in these quarterly planning sessions. This gave them a seat at the table to represent upcoming audit requirements in real-time, effectively eliminating “surprise audits” and empowering Product Owners to balance feature delivery with compliance obligations without jeopardising velocity.

Active Audit Representation. As a core member of the audit process, I acted as the primary technical defender. I provided transparent evidence, addressed auditor queries directly, and maintained an ongoing, proactive plan for continuous improvement. This shifted the dynamic from a tense, adversarial interrogation to a collaborative, evidence-based review where the auditors could clearly see the rigour we had embedded in our engineering culture.
The Outcome

Best Audit Result in Company History. The initiative culminated in our strongest audit performance to date. We passed with zero major findings, effectively navigating the increased rigour of PCI v4 and demonstrating our security posture to the highest standards.

Cultural Transformation. We successfully pivoted from a culture of “audit-reactivity” to one of “continuous readiness.” Compliance and documentation are no longer viewed as external, siloed burdens; they are now embedded as essential components of our engineering excellence.

Lessons Learned

Compliance as Engineering Hygiene. True readiness cannot be achieved through a last-minute push. By reframing compliance as “good engineering practice”, such as maintaining up-to-date system documentation, it becomes a sustainable, low-friction activity that inherently improves the platform’s overall quality.

The Power of Translation. Technical, compliance, and product teams often speak different languages. Acting as an architectural translator, converting legal and regulatory requirements into clear, engineering-centric standards, is the most effective way to secure team buy-in, accountability, and long-term ownership.

Proactive Governance: Implementing structural processes (like ADRs) before a crisis creates the essential foundation for success. By leveraging existing governance tools rather than creating new, siloed compliance-only processes, you reduce organisational friction and ensure that quality and compliance are baked into the design from day one.

Compliance as a Planning Stakeholder. Surprises are the enemy of both security and velocity. By giving the compliance team a “seat at the table” during quarterly planning, we aligned audit work with the product roadmap, ensuring that compliance became a planned outcome rather than a reactive, disruptive event.
